🧭 Context
Brinks, a global leader in security and logistics, runs an ambitious national Lean program across 65 branches in France. With a culture of rigor and discretion, Brinks wanted to inject new energy into its continuous improvement initiatives.
Before Kostango, the tools were fragmented, not engaging, and poorly suited to the diversity of Lean processes (audits, A3s, Kaizen). National-level oversight lacked visibility and drive.
❗ Challenges
The goal of the national Lean program was clear: turn all 65 branches into a network of operational excellence. But reality on the ground posed challenges.
- Each branch had its own habits, priorities, and constraints. Some were already following improvement initiatives, others much less so.
- There was no common framework connecting these scattered initiatives.
- Existing tools were insufficient: too many files, emails, and Excel sheets varying by site, making audits and performance comparisons difficult.
- Motivation was low because efforts weren’t recognized or rewarded.
Headquarters needed a strong lever: a way to engage all teams while maintaining rigor and visibility.

Kostango transformed Brinks’ Lean rituals into a structured, engaging, and gamified experience.
- Each branch now accesses a single platform that consolidates all Lean processes: audits, A3 submissions, action tracking, and dashboards. No more silos. Everything is visible, traceable, and shareable.
- A gamification system was introduced: medals (Diamond, Emerald, Ruby) reward the most active employees. An automated scoring matrix assigns each branch a Gold, Silver, or Bronze certificate—or flags underperformance.
- The system is live in real-time from a national cockpit and reinforced in annual seminars, incentive programs, and internal recognition rituals.

The cultural and operational impact has been tangible:
- 100% of branches now submit their quarterly A3s (up from 60%)
- 4× increase in completion rate for internal and external audits
- 3× more employees engaged via the gamification system, fostering friendly competition between branches
